Claude Code and AI in a recruitment agency: 50 questions answered

Claude Code in a recruitment agency
What is Claude Code?
Claude Code is Anthropic's tool that lets Claude work on your own computer: reading and writing files, connecting to your systems and running jobs on a schedule. You talk to it in plain English. The chat version answers questions, while Claude Code gets work done.
How do I use Claude Code in a recruitment agency?
Start with one job that eats your time, such as reading the job boards for your titles in your patch. You describe what you want in plain English, Claude builds it, you check the results for a couple of weeks, and then it runs on a schedule. Then you add the next job. That is how I built mine.
What can I do with Claude Code in a recruitment agency?
In my agency it finds vacancies, works out who is behind rivals' anonymised adverts, watches clients' careers pages, maps markets, keeps the database clean, writes first approaches, sources candidates for live jobs and sends me a morning brief at 07:00. People still make the calls and send the emails.
Do I need to be able to code to use Claude Code?
No. I'm a recruiter, not a programmer, and I built most of mine by talking to it. You say what you want and it writes the code. You do need patience, and you have to check what it produces.
Is Claude Code different from ChatGPT?
Yes, in the way that matters here. A chat tool answers when you ask, and you start again the next day. Claude Code works on your own machine, connects to your CRM, remembers your rules and runs jobs while you get on with your day.
How much does Claude Code cost?
It comes with Claude's paid plans. On 31 October 2026, Claude's UK prices were Pro at £18 a month, Max at £90 and Ultra at £180, including VAT. I started on Pro and moved up as I built more.
Which Claude plan does a recruitment agency need?
Start on Pro and move up if you hit the limit. I went from Pro to Max and then Ultra because I was building all the time, and I can't yet tell you what a typical agency will need.
Can Claude Code connect to my recruitment CRM?
If your CRM has an API connection, it should be able to. I use Recruiterflow. Recruit CRM, Bullhorn, JobAdder, PCRecruiter, Zoho Recruit, Loxo, Manatal, Ceipal and Crelate all have one too. A CRM other than Recruiterflow may need the connection adapting, so check before you start.
Does Claude Code work on a Mac?
Claude runs on a Mac, but I built all of this on Windows, and the scheduled runs are set up for Windows. I haven't tried the whole thing on a Mac, so please talk to me first if that's what you use.
Does my computer have to stay on?
It has to be on when the runs happen, and you choose when that is. It needs to be a reliable, up-to-date PC. It doesn't need to be new or powerful, because the AI does its thinking in Anthropic's cloud.
Finding business with AI
How can AI help a recruitment agency win new business?
The aim is to be the first credible call. Placements start when something changes: a vacancy posts, a project breaks ground, a manager leaves. AI can watch for those changes all day, work out who to speak to, and write a first draft. Your consultant then makes the call.
Can AI find jobs for my recruitment agency?
Yes. It can read job boards, your clients' careers pages, LinkedIn hiring posts and project news for your titles in your patch, throw out what's irrelevant, and check what's left against your CRM. One night's search at my own agency turned up 1,211 adverts across our desks.
Can AI work out who is behind an anonymised job advert?
Often, yes. A rival's advert usually leaves clues about the project, place, size or benefits. We have named the employer behind 54 adverts since May 2026, going on public evidence, so these are our conclusions and not confirmed by each client. Not every advert can be decoded, and it should say so when it can't.
How do I watch my clients' careers pages automatically?
Have it read each client's careers page every week and compare it with last week. A role they posted quietly is then in front of you within days, before anyone has rung you about it. Some pages refuse automated reading, so you need it to tell you which ones it couldn't read.
What is market mapping in recruitment, and can AI do it?
It means listing every company and decision-maker in your market, sized and ranked, so you start with the best calls. It used to take a consultant months, and AI can do most of the reading in days. Check the first twenty by hand, because you know your market and it doesn't.
How do I build a recruitment business development system?
I use two flywheels. Map your market and send it one email a month, then work the jobs that come back. Separately, every employer found advertising in your patch gets added, so the list grows by itself. Your CRM holds it all together.
Should a recruitment agency send one market email a month?
It's what I do, one for each sector, sent from the CRM's campaign tool. Keep it short and specific, and use only things that are true. Replies with jobs attached become the month's work for the consultants.
Can AI write business development emails for recruiters?
It can write good first drafts, if you give it rules and true facts about your desk. Mine has a list of banned phrases, and it can only claim what it's been told. A person reads every email before it goes.
Will AI wreck my email reputation?
Only if you send volume from your own inbox. A normal mailbox that suddenly sends dozens of cold emails a day starts to look like a spammer. Keep your inbox for conversations, and send volume through a proper sender such as your CRM's campaign tool.
How much of a recruiter's time goes on finding work rather than talking to people?
It varies, and I don't have a reliable figure for you. In my experience, a couple of hours can go before the first call, on LinkedIn, the job boards, the inbox and the CRM. That is the part worth handing over.
Candidates, sourcing and data
Can AI source candidates for my live jobs?
Yes. Mine searches our own database and AI-Ark for each job, and gives the consultant a ranked shortlist with a reason for each person. Nobody gets contacted until a consultant says so. On one St Croix job it listed 500 people for the consultant to go through.
Will AI make up candidates?
It can if you let it, which is why the rules matter. Anonymised profiles in my system must be real people and must not identify anyone. If it can't find genuine matches it has to say so. For a recruitment firm, an invented candidate could end the business.
Can AI keep my recruitment database clean?
Yes. It can pick up the bounce-backs and "I've left the company" replies nobody reads, and turn them into updates. It can also spot who has moved jobs. I'd have a person approve changes, and I'd check any write to the CRM has really gone in.
Is it legal to use AI on recruitment data in the UK?
This is my view and I'm not a lawyer, so take your own advice. Legitimate business interest is fine for client data. The grey area in the UK is candidates: being on a long list is probably fine, while holding personal details without consent may be questionable.
Where does my data go if I use Claude Code?
Your CRM stays where it is, and the system runs on your own computer and your own accounts. What Claude works on goes to Anthropic so it can answer, under your Claude plan's terms. Nothing passes through me. Read the terms of each service you use.
Should AI send emails to candidates and clients by itself?
No. In my system, nothing goes to a client or candidate until a person has read it, and that won't change. One bad automated email to the wrong person costs more than the system saves in a year.
Will it work for my agency?
Will AI replace recruitment consultants?
Not in my agency. It takes away the reading, the scanning and the first drafts. The phone call, the relationship, the judgement and the close stay with people. I'd expect consultants who use it well to get more done.
Is this suitable for a small recruitment agency?
It's built for that. We're a nine-person agency. Because the monthly fee doesn't rise with headcount, a bigger team spreads the cost further, but a small team can feel the difference sooner. Nobody outside my agency has results to show yet.
Does it work for one-person recruitment agencies?
It should, and I'd start with the morning brief and one search. The cost matters more on your own, so do the sum first: the first year with everything is about £9,800 to £10,400 before VAT. Divide that by your average fee.
Which recruitment sectors does it work for?
I run it across construction, hospitality, resort engineering, healthcare, trades and digital media, and it works from a list of your own job titles and places. Your market may have fewer public adverts or thinner data, which is worth checking early.
Does it work for temp and contract recruitment?
I built it for permanent recruitment, so that is where it's proven. Finding employers and writing approaches should carry over. The back-office side of temp work isn't something it does.
What results has it had?
Between April and October 2026, six placements across four clients started with something the system found, worth about £84,000 in fees billed, with more booked in the pipeline. Those are my own agency's figures. The first outside owners are only now starting.
How long does it take to see a return?
I can't promise you a timescale. Mine got a client meeting within a week from the first decoded advert, and that client has since taken three placements, but one story isn't a forecast. Work out how many placements cover your costs and judge it against that.
How do I get my consultants to actually use AI?
This is the hard part, and I'm still working on it. My system finds far more than my team gets through. What has helped is one email a day per person, with the approach already written, so acting on a lead takes a minute. Share the numbers, and keep an eye on who's using it.
What goes wrong with AI in a recruitment agency?
Mostly quiet failures. A backup of mine reported "Sync complete" for nine days while saving nothing. A report ran for weeks showing success with no results. The worst shows a believable wrong number. Make every job prove it worked, and have the system tell you when something stops.
Thatcher OS
What is Thatcher OS?
It's the system I run my recruitment agency on, built with Claude Code, which I help other agency owners build in their own business. It finds work, maps markets, writes approaches and briefs you at 07:00, and nothing leaves until a person has read it.
Who is John Thatcher?
I've been a recruiter for more than twenty-five years. I own and run Thatcher Associates, a specialist permanent recruitment consultancy working the Caribbean, the UK and the US, which has completed over 3,500 assignments. I still run the agency and use this every day.
How much does Thatcher OS cost?
The set-up is £5,000 plus VAT, one-off. After that you can carry on for £250 a month plus VAT, with no minimum term. Your own tools, such as Claude and data services, cost about £150 to £200 a month on top of your CRM.
Is Thatcher OS worth the money?
Do the sum with your own average fee. With everything included, the first year is about £9,800 to £10,400 before VAT. At a £9,000 average fee, that's two placements. I can't tell you how many extra placements you'll make, as that depends on you.
What do I get for the set-up?
You go from a bare computer to a running system with me and a small group of owners: your CRM connected, your first market mapped by you, a monthly market email, five things being watched, approaches written on request, a morning brief and one email a day per consultant.
What do I get for £250 a month?
The rest of the manual and every agent I have, two hours a week online, a monthly session where we share our numbers honestly, a WhatsApp group, a short note on what broke in my own system, and four evenings a year in Bristol. It's optional.
What happens if I stop paying?
You keep everything you have built and can carry on using it in your own agency. You stop getting the help, and you leave the group. You can read the rest in our terms.
Who fixes it when it breaks?
You do, with Claude. It runs on your own machine, and Claude is good at working out what has gone wrong in its own work, so I show you how to ask it. I can give you a steer and the group will help, but I don't log in to your machine.
Why would you sell this to your competitors?
We're a nine-person agency in a very large market, so I'm not worried. I think there's a big opportunity for independent recruiters to level up, and I want to share it. I won't keep agencies in the same patch apart.
How is this different from other AI training for recruiters?
Ask one question of anyone selling it: do you run a recruitment company, make placements and manage a team? I do. As far as we could find in October 2026, nobody else selling Claude Code builds to recruitment agencies does that as well. Check for yourself, as we may have missed someone.
Why not just buy an AI recruitment tool?
Most are a separate tool bolted on the side of the business, doing one trick their own way, and you can't bend their rules. Here your CRM stays the centre and Claude works around it. If you need a new rule, you say it once and it's kept from then on.
Can I hire someone to do this for me?
There are people who will install Claude Code for recruitment agencies, and it may suit you. Mine is done with you, because you need to be able to run it and change it yourself once it's in. Ask whoever you look at whether they've run a desk with it.
How do I get started with Thatcher OS?
Join the waitlist. I'd like to start four or five owners together. If you don't want to wait, contact me and we can do your set-up one to one.
Do I need Recruiterflow for Thatcher OS?
No, but it's what I built on, so it's the proven route. Any CRM with an API connection should be able to work, and we check yours before you start.
What happens to the rest of the group's information?
It stays in the group. Owners share real numbers there, so our terms say that whatever you learn about another member's business stays private, and you don't use it to approach their clients, candidates or staff.
